Short answer: if your store is new to Google Ads or your product feed has never been optimized, start with a Standard Shopping campaign. Once you have 30+ conversions a month and a clean feed, add Performance Max on top — not instead. Most of the stores we see losing money with Performance Max simply switched it on too early, with no conversion history for the algorithm to learn from.
That is the one-paragraph version of the Google Shopping vs Performance Max debate. The rest of this guide explains the trade-offs so you can make the call for your own numbers, not someone else’s.
What each campaign type actually does
Standard Shopping shows product listing ads (image, price, store name) in Google Search and the Shopping tab. You control which products are in which ad group, what you bid, and which search terms you exclude. The campaign is only as good as your product feed and your negative keyword lists.
Performance Max (PMax) is Google’s all-inclusive campaign: it uses your feed plus text, image and video assets to show ads across Search, Shopping, YouTube, Display, Gmail, Discover and Maps. You give it a conversion goal, a budget and audience signals; Google decides placements, bids and creative combinations. You get reach and automation in exchange for control and transparency.
Google Shopping vs Performance Max: side-by-side
| Criterion | Standard Shopping | Performance Max |
|---|---|---|
| Where ads show | Search & Shopping tab | All Google surfaces (Search, Shopping, YouTube, Display, Gmail, Discover, Maps) |
| Search term visibility | Full search terms report | Search term insights only (categories, limited detail) |
| Negative keywords | Full control | Campaign-level negatives (added in 2025), brand exclusions |
| Bidding | Manual CPC, Target ROAS, Maximize clicks | Maximize conversions / value, optional Target ROAS/CPA |
| Data needed to work well | Works from day one | Typically 30+ conversions per month |
| Brand traffic cannibalization | Easy to separate | Needs brand exclusions, still partly leaks |
| Creative requirements | Feed only | Feed + headlines, descriptions, images, video |
| Best for | New accounts, tight margins, testing feed quality | Scaling accounts with conversion history and budget to spare |
When Standard Shopping is the right choice
- You are launching your first campaigns. Shopping gives you readable data: which products get clicks, which search terms convert, where the money leaks. You need that information before you let an algorithm spend your budget.
- Your margins are thin. Manual or Target ROAS bidding on a structured Shopping campaign is easier to keep profitable than a PMax campaign chasing cheap conversions on Display.
- Your feed is not clean yet. Missing GTINs, generic titles, wrong product types — PMax will amplify those problems across more placements. Fix the feed first; our Google Shopping Ads setup is built around that work.
- Brand terms matter. If a big share of your sales comes from people searching your brand name, Shopping (plus a brand Search campaign) keeps that traffic cheap and measurable.
When Performance Max earns its place
- You already convert consistently. With 30–50+ conversions a month and accurate conversion tracking, PMax has enough signal to find incremental customers beyond search.
- You have creative assets. Product videos, lifestyle images and strong headlines are what unlock YouTube and Discover placements. Feed-only PMax campaigns are a weaker version of Shopping.
- You want to scale past search demand. Once Shopping has captured the people already looking for your products, PMax is the tool for reaching people who did not know they wanted them.
- Seasonal pushes. Black Friday, Christmas, summer sales — PMax with a higher budget and a Target ROAS floor is a solid way to add volume quickly without rebuilding your account.
The structure we recommend for most stores
- Brand Search campaign — exact and phrase match on your brand, so brand clicks stay cheap and separate.
- Standard Shopping — split by margin or product category, with negative keyword lists and a Target ROAS once you have data.
- Performance Max — added later, with brand exclusions, asset groups per category and the same conversion goal. Use campaign-level negatives to keep it off irrelevant queries.
Running Shopping and PMax together is normal, but remember: when both are eligible for the same query, Google gives priority to Performance Max. That is exactly why brand exclusions and a separate brand campaign matter — without them, PMax quietly takes credit for sales you would have made anyway.
Costs: what changes between the two
Cost per click is roughly similar on Shopping placements in both campaign types. The difference is in the mix: Performance Max spends part of your budget on Display and YouTube, where clicks are cheaper but convert far less often. If you measure only cost per click, PMax looks like a bargain; if you measure cost per purchase and new-customer revenue, the picture is more honest. We covered typical budgets by business type in Google Ads cost for small business in 2026.
Management is where the models diverge. A Standard Shopping campaign needs regular search term cleanup and bid adjustments. PMax needs creative refreshes, asset-group audits and careful reporting to see what is really incremental. Either way, it is ongoing work — which is why stores often pair a one-time setup with monthly Shopping and PMax management.
Common mistakes we fix in audits
- Launching PMax with zero conversion history and “Maximize conversions” — the algorithm learns on your money.
- No brand exclusions, so PMax reports a 900% ROAS that is mostly existing customers.
- One asset group for 3,000 products — no relevant headlines, no theme, weak results.
- Feed titles like “Blue Shirt” instead of “Men’s Slim-Fit Oxford Shirt, Light Blue, Cotton” — both campaign types suffer, PMax more.
- Judging PMax after one week. Give any new campaign 4–6 weeks and at least 50 conversions before concluding anything.
FAQ
Can I run Google Shopping and Performance Max at the same time?
Yes, and most mature accounts do. Just know PMax gets priority on overlapping queries, so protect brand terms with exclusions and keep Standard Shopping focused on your best-margin products.
Is Standard Shopping being phased out?
No. Google retired Smart Shopping (it was merged into Performance Max in 2022), but Standard Shopping campaigns remain fully supported and are still the better starting point for many stores.
How much budget does Performance Max need?
Enough to generate 30+ conversions a month at your current cost per purchase. For a store converting at €25 per order, that is roughly €750–1,000 per month as a floor; below that, learning stalls.
Does Performance Max work without a product feed?
It can (lead-gen businesses use it without one), but for e-commerce the feed is the engine. Without it you lose Shopping placements entirely.
Which one is better for Europe vs the US?
The mechanics are identical. In the EU, make sure Consent Mode v2 is set up so conversion modeling works — PMax depends on conversion data more than Shopping does.
Need help with your campaigns?
We build both campaign types at a fixed price. If you are starting out, the Google Shopping Ads setup (€690) includes Merchant Center, feed optimization and tracking. If you are ready to scale, the Performance Max setup (€590) adds asset groups, audience signals and brand exclusions done properly. Not sure which? Book a free 30-minute call and we will tell you — including “stay on Shopping for now” if that is the honest answer.
